# Phase 5 — Stand-up & Build

`Apr – May 2027 →`

{% hint style="info" %}
**Objective:** Stand up the lead hub (commission all 7 zones), begin producing, instrument everything, cascade the learnings, and start the equity flywheel.
{% endhint %}

## Workstreams

* **5.1 Zone commissioning** — build out + equip Yard, Depot, Workshop, Forge, Station, Hall, Loft; safety certifications; first material intake → first fabrication.
* **5.2 Workforce live** — member-builder crews + trainees through the Hall → Workshop → site pipeline; contractors for specialized buildout.
* **5.3 Sweat-equity & EQTBLT live** — contribution logging → token equity accrual (on the platform); quadratic governance active at the local node; member ownership begins its climb toward majority.
* **5.4 First output** — pipeline-B sites enter deconstruction/construction using hub-recovered materials; first homes and commercial space.
* **5.5 Instrumentation** — actuals vs. pro forma (cost + schedule variance); SOPs packaged for cohort inheritance.

## Inputs → Outputs

| Inputs                  | Outputs / artifacts                                                                                                   |
| ----------------------- | --------------------------------------------------------------------------------------------------------------------- |
| Stand-up-ready packages | Lead hub operating (zones live) · first material/fabrication throughput · **Build Playbook v1** · live EQTBLT accrual |

## Exit gate · KPIs · risks

* **Exit gate / Year-One close:** lead hub(s) operating and producing; cohorts behind on the same track; the flywheel turning.
* **KPIs:** zones commissioned · material throughput · contributors active · sweat-equity hours logged · EQTBLT issued · first housing starts · **the three-metric proof scorecard.**
* **Risks:** buildout cost overruns · equipment lead times · labor availability · QC across parallel sites · zone-specific safety/compliance.

{% hint style="success" %}
This is where the proof gate is cleared — the cost-reduction scorecard on a first real build, on a real address. **Round 1 ends here, proven.**
